3 non-obvious marketing and sales mistakes that cost developers deals
Everyone knows about slow first responses and missing follow-up. Here are three things developers rarely think about, even though each one quietly eats into sales. All three can be fixed within weeks and with almost no budget.
Mistake 1. Sales reps work from their personal numbers
Most developers don't give their sales reps a company phone or SIM card. The savings: 200–300 pesos a month per person. The losses, as practice shows, are far bigger.
Picture this: a sales rep works with clients for a long time and receives your leads. When they leave, the conversations and the leads stay on their phone. All you can do is message those clients from another number and let them know the rep is gone. Some clients won't reply to an unknown number, and some will follow the rep to their next employer.
The rep leaves and the conversations leave with them. The new rep messages the client from an unknown number and starts from scratch, with no history.
The rep leaves and the number stays with the company. The new rep picks up in the same chat, with the full history.
What to do when a sales rep leaves
- Block the company SIM, even if the rep took it with them, and have the carrier reissue it.
- Put the SIM in a new phone and install WhatsApp on that number.
- Log WhatsApp out on all other devices. After that, the former rep can no longer message clients from that number.
- Hand the number to the new rep. They see the full chat history and continue from the step where the client left off.
Hola, [nombre].
The client sees the same number and the same history, so they reply. The deal doesn't walk out the door with the employee.
Mistake 2. Rolling out AI without a knowledge base
Many marketers and developers set up AI on their own. It usually goes like this: install the AI, load it with generated instructions, and that's it. Nobody reviews the sales reps' calls or chats.
The result: buyers get generic, generated replies. The AI doesn't know what buyers of this particular project ask, which objections come up most, or which sales rep answers led to a meeting. Deals are lost before the lead ever reaches a human.
What to build the knowledge base from
- Sales call recordings. What buyers ask, which objections come up, which answers lead to a meeting and which ones end the conversation.
- WhatsApp chats. Buyers' actual wording and frequent questions about price, timelines, payment plans and documents.
- Current project data. Price list, unit availability, payment plans, delivery dates and documents. If the AI quotes an old price, the buyer stops trusting everything else.
- Handoff rules. At which step, and with what information, the lead goes to a human.
After launch, review the AI's chats the same way you review your sales reps' chats, and keep expanding the knowledge base. An AI agent only gets better on real conversations.
Mistake 3. The buyer gets messages from different numbers
A typical setup: the buyer submits an inquiry on the website. The AI messages them from one WhatsApp number, qualifies them and hands them to a sales rep. The sales rep messages from a different number.
In our experience, up to half of the leads can be lost at that handoff. The person thinks they're talking to one team, and suddenly someone else is messaging them. They don't know who it is, so they don't reply.
To make that work, the AI and the sales reps need to use the same WhatsApp number, and the whole conversation needs to live in a single buyer record in the CRM. The rep joins the same chat, sees what's already been discussed, and continues the conversation instead of starting over. That's how we set it up in CRM & integrations.
Website → AI messages from number A → sales rep messages from number B. The buyer gets a message from an unknown number and goes silent.
Website → AI messages from number A → sales rep continues in the same chat from number A → video call or meeting. The buyer stays in one conversation the whole time.
What to check this week
- How many numbers your sales reps use to message clients, and who owns those numbers.
- What happens to the conversations when a sales rep leaves: do you have access to the history?
- What your AI was trained on: real calls and chats, or generated instructions.
- Whether the AI and the sales rep message the buyer from the same number.
- How many leads reply after the handoff from the AI to the sales rep.
These three mistakes cost almost nothing to fix, and fixing them can save a lot of money. Typical response-time and follow-up problems are covered in the guide how to improve real estate lead conversion.
Frequently asked questions
Do real estate sales reps need company phone numbers?
Yes. A company SIM costs 200–300 pesos a month, and on a personal number a sales rep takes the conversations and leads with them when they leave. With a company number, you reissue the SIM, log WhatsApp out on other devices, and hand the number to the new rep with the full history.
Why does an AI sales agent give generic answers?
Usually because it was launched on generated instructions without a knowledge base. The AI needs to be trained on real sales calls and chats, the current price list, and rules for handing the lead to a human.
Why do leads stop replying after being handed to a sales rep?
Often because the sales rep messages from a different number than the AI or the call center. The buyer doesn't recognize the number and doesn't reply. The AI and the sales rep should work in the same chat, from the same number.
